A persona is useful only when it changes a decision
Demographics help with media availability and context, but they do not explain why two similar people choose different solutions. A useful profile includes the situation that triggered action, the progress the customer wants, the alternatives considered and the risk that slows the choice.

Interview around a real decision, not an abstract opinion
Ask a recent customer to reconstruct the sequence: the first moment of dissatisfaction, the first search, the shortlist, the internal conversation and the event that made the decision possible. Specific chronology produces stronger evidence than asking what features people generally value.

- What had you already tried?
- Which alternatives felt realistic?
- Who else influenced the decision?
- What nearly stopped the purchase?
- What confirmed that the choice was working?
Turn interviews into patterns without flattening the evidence
Group stories by recurring situation and expected progress, not by superficial similarity. A segment should predict a different message, proof, channel, page or sales conversation. If it changes nothing, it is only a label.

Keep customer research connected to operations
Sales calls, lost-reason notes, search terms, reviews and support conversations should update the research. Markets change, and a useful JTBD model is a maintained decision tool rather than a workshop artifact.
The result is more than a better persona. It is a shared explanation of why people move, what the business competes against and which proof makes the next step credible.
